The problem
Picture a 10-person digital marketing agency with 24 clients on monthly retainers. Every client gets a report in the first week of the month. Nobody likes making them, and nobody wants to stop making them either, because the report is what the client sees when they decide whether to renew.
So in the first week of every month, account managers log into GA4, Google Ads and Meta Ads for each client, export the numbers, paste them into a sheet, rebuild the same charts, write a few paragraphs on what happened, and send it. New work waits. Replies to clients slow down. And because it is done in a rush, a wrong date range or a copied-over number slips through now and then.
Where the hours go
Here is one report, done by hand, next to the same report after the setup below:
| Step | By hand | After |
|---|---|---|
| Pull data from three platforms | 60 min | Automatic |
| Build charts and tables | 30 min | Automatic |
| Write the commentary | 45 min | 15 min (edit a draft) |
| Check and send | 15 min | 10 min |
| Per report | 150 min | 25 min |
With 24 clients, that is 24 × 150 minutes, or 60 hours a month by hand. After the change it is 24 × 25 minutes, or 10 hours. The agency gets back 50 hours a month, which is more than a full working week.
What it costs and what it saves
At ₹500 an hour, 50 hours is ₹25,000 a month of staff time.
The setup has running costs. Looker Studio is free, but pulling Meta Ads data into it usually needs a paid connector, and the AI drafts cost a little per report. In this example we assume ₹7,000 a month for both together. That leaves about ₹18,000 a month, or roughly ₹2.16 lakh a year, before the one-time build.
To check payback, divide the one-time build quote by the monthly saving. A build that costs five times the monthly saving pays for itself in five months. Use your own quote and your own numbers.
How we set it up
- One data source per client. GA4, Google Ads and Meta Ads connect to a dashboard in Looker Studio (or a Google Sheet if the team prefers), refreshed on a schedule. Date ranges are fixed in the template, so nobody picks the wrong month.
- The same template for every client. One layout, with each client's goals and targets stored next to their data, so the report shows progress against what was agreed.
- A drafted commentary. On the first of the month, an AI model reads the numbers and the client's goals and writes a short draft: what went up, what went down, and the likely reasons it can see in the data. It is told to say "not clear from the data" rather than guess.
- The account manager edits. The draft arrives in the account manager's inbox with the dashboard link. They fix the tone, add what they know from calls, and send.
- A check before sending. If a channel has no data for the month, or spend is zero, the report is held and the account manager gets a note. A broken connection should never reach a client as a chart full of zeros.
What stays with a person
The commentary is the part clients actually read, so a person always signs it off. The AI step only works from the numbers in the dashboard. It does not invent reasons, and it does not send anything by itself. Strategy, next month's plan and anything sensitive (a campaign that went badly, a budget cut) are written by the account manager.
Run the numbers for your agency
Count your clients, time one report honestly from first login to sent email, and multiply. It is worth doing even if you never automate anything, because few teams have added it up. Our savings calculator does the sum and lets you add your own tasks.
Questions people ask
Do we have to change our report design?
No. We rebuild your current report as a template. Most agencies take the chance to cut a few charts nobody reads, but that is your call.
What if a client wants something special in their report?
The template covers the common parts. Client-specific sections can be added to that client's copy, and the account manager can always add notes before sending.
Will clients know the commentary was drafted by AI?
The account manager edits and sends every report, so it goes out under their name with their judgement in it. If you want to tell clients how reports are prepared, that is a good thing to do, and we are happy to help word it.
What about clients on LinkedIn Ads or other platforms?
Most ad and analytics platforms can be connected, either through a Looker Studio connector or through their API. We check each one in the audit before quoting.
