Your WhatsApp leads go cold while you sleep. Here is how to fix it

Someone messages at 11 pm asking for a price. You reply at 10 am. By then they have bought from whoever answered first. Here is the setup that stops that from happening.

Short answer: Connect WhatsApp, Instagram and your website form to one CRM, send an instant first reply with the basics (price range, brochure, a question to qualify), and route anything that needs a human to the right person with the full chat attached. You keep control of pricing and complaints. The bot only handles the first minute.

It is Saturday night. Someone sends your business number a message: "Is this still available? What is the price?" You see it on Monday morning, reply politely, and get nothing back. They did not stop needing the thing. They asked three businesses and bought from the one that answered first.

If you run a small business in India, you probably know this feeling well. Leads come in on WhatsApp, Instagram DMs, your website, IndiaMART and phone calls, and nobody is watching all of them at 11 pm.

Why the first reply matters more than the perfect reply

When someone is comparing options, the first business that replies with something useful sets the frame. It does not have to be a sales pitch. "Yes, available. Prices start at X. Which size do you need?" is enough to keep the conversation with you.

The problem is not that you write bad replies. It is that the reply arrives after the person has moved on.

Work out what it is costing you

You do not need an industry report for this. Use your own numbers:

  1. Count the enquiries you get in a normal week, across every channel.
  2. Estimate how many get a reply after more than an hour. Be honest; weekends and lunch breaks count.
  3. Think about how many of those you never hear from again.
  4. Multiply that by your average order value.

Say you get 40 enquiries a week, 15 wait more than an hour, and 5 of those go quiet. If your average order is 4,000 rupees, that is 20,000 rupees a week walking out of the door. Your numbers will be different, and that is the point: put in your own. Our savings calculator does this maths for the time side too.

What the setup looks like

Every enquiry lands in one place, gets a reply in a minute, and reaches the right person.

Here is the version we build most often:

  1. Every channel lands in one place. WhatsApp, Instagram, the website form and marketplace leads all create or update a contact in your CRM (Zoho CRM or HubSpot work well), with the source recorded.
  2. An instant first reply goes out. Within a minute, during the hours you choose, the customer gets a short answer: the price range or brochure, and one question that tells you what they need.
  3. The lead gets qualified. Two or three simple questions (budget, timeline, quantity) are enough to separate "just looking" from "ready to buy".
  4. A human takes over. Hot leads are assigned to the right salesperson with the whole conversation attached, and they get a WhatsApp or email ping.
  5. Nobody falls through. If no one has replied personally within a set time, the owner gets a reminder.

What it should never do

Automation is good at the first minute and bad at judgement. In every build we set clear limits:

  • It never invents prices or discounts. It only quotes what you have written down.
  • Complaints, refunds and angry messages go straight to a person.
  • It says plainly when it does not know and that someone will reply.
  • Every conversation is saved, so you can see exactly what was said.

The tools involved

To automate WhatsApp properly you need the WhatsApp Business Platform (often called the WhatsApp API), usually through an official provider. The free WhatsApp Business app on your phone cannot be connected to a CRM in the same way. Meta charges for some business-initiated messages, so check the current rates for your use; replies inside a customer's 24-hour window are handled differently from messages you start.

On top of that sits a workflow tool such as n8n or Make to move data between WhatsApp, your CRM and your team, plus an AI model if you want replies written from your own price list and FAQ.

Start this weekend, even without any build

If you are not ready for a full setup, the WhatsApp Business app already has greeting messages, away messages and quick replies. Set an away message that gives your price range and promises a personal reply by a specific time. It is not automation, but it stops the silence, and it costs nothing.

When you outgrow that, connect the channels properly.

Questions people ask

Will customers know they are talking to a bot?

They should. The first reply can say it is an automatic message and that a person will follow up. Most people care more about getting a quick, useful answer than about who typed it, as long as a real person takes over when it matters.

Do I need to change my CRM?

Usually not. If you already use Zoho CRM, HubSpot or even a well-kept Google Sheet, we connect to it. If you have nothing, a free or low-cost CRM plan is often enough to start.

What does it cost to run every month?

It depends on your message volume and tools. Before building, we give you a written estimate of the monthly WhatsApp, CRM and AI costs so there are no surprises.

Can it reply in Hindi or Gujarati?

Yes. The AI step can answer in the language the customer writes in, using only the information you give it.
